Problem Statement

Our client struggled with significant margin erosion caused by decentralized pricing and inconsistent discounting practices. With over 167,000 transactions to manage, the organization lacked a centralized mechanism to monitor how often sales representatives deviated from list prices. Analysis revealed that a staggering 57.8% of orders were being processed at a discount, with an average discount rate of 52.1%. This lack of oversight made it difficult for the CFO and higher management to identify whether these discounts were necessary for market competitiveness or were simply unauthorized price “speeding” that undercut the company’s bottom line. Furthermore, the pricing master data was cluttered with nearly 500 inactive items, complicating the maintenance of accurate price books and increasing the risk of operational errors.

The Solution: Multi-Layered Pricing Intelligence and Auditing Suite

We deployed a comprehensive pricing analytics ecosystem designed to restore margin discipline and provide granular visibility into every price point. The solution was built around four analytical pillars:

Enterprise Pricing & Discount Governance

Using Tableau, we developed a Pricing Analysis Dashboard that provides a macro-view of organizational health. It tracks critical KPIs such as Average Net Price ($44.13), Average List Price ($93.79), and the Average Deviated Amount ($5.08). This allows management to see the immediate impact of “Deviated” pricing versus “Matrix” pricing across different warehouses and product lines.

Speeding & Deviation Monitoring

To address unauthorized discounting, we implemented a Speeding Analysis module. This tool distinguishes between standard matrix pricing and “speeding” (accelerated or unauthorized discounting). By tracking over 27,200 items with speeding, management can now identify specific customers or sales reps who frequently bypass standard pricing protocols, resulting in a deviated price that is significantly lower than the list price.

Pricing Lifecycle & Master Data Management

The Purge Pricing Analysis tool was introduced to clean up the client’s pricing architecture. By identifying 493 inactive items out of a total count of 2,921, we provided a clear roadmap for purging obsolete data. This ensures that sales reps are only working with active, profitable SKUs and reduces the administrative burden on the pricing department.

Granular Margin & Item Auditing

For deep-dive investigations, we developed the Item Audit report. This provides a line-item view of Gross Margin (GM%) across different sales representatives and warehouses. For example, management can audit specific transactions where the GM% varies significantly, from 51.97% to 62.33% and see the exact mark-up or discount amounts applied (e.g., Discount Amount 1 vs. Discount Amount 2) along with the “Calculated Discount Off Zone A”.

Value Provided

Gross Margin Protection

The ability to track GM% at the item and sales rep level allows the CFO to identify margin leakage in real-time and implement corrective pricing strategies.

Enhanced Pricing Discipline

By quantifying that nearly 58% of orders are discounted, the leadership team was able to set new thresholds for automated approvals, reducing the “Average Deviated Amount” and protecting core profitability.

Operational Efficiency

Identifying and purging nearly 500 inactive items streamlined the pricing database, leading to faster system performance and fewer errors in sales quotes.

Strategic Oversight of Discounting

The Speeding Analysis provided the executive team with a “war room” view of pricing behavior, allowing them to distinguish between strategic discounts intended to win market share and tactical “speeding” that unnecessarily erodes margins.

Data-Driven Negotiations

With clear visibility into the “Average Discount Off Matrix Price” (currently 8.3%), procurement and sales leaders can enter vendor and customer negotiations with a factual basis for price adjustments.
